Aggregator platforms charge local restaurants 25-35% per order — wiping out margins on an already thin-profit business. Restaurants that survive on delivery are effectively subsidising the platform. Many have stopped taking platform orders entirely.

Customers, meanwhile, have no easy way to order directly from their favourite local spots. The restaurant's own website checkout (if it exists) is clunky, unsaved, and usually doesn't support tracking.

Home Eatz came to Fusionwave wanting to build the fair-fee alternative — a white-labelled direct ordering product with a shared discovery layer.

Core UX target

We ran focus groups with 24 restaurant owners and 36 regular food delivery users. The restaurant insight: they want simplicity and control. The customer insight: they'd order direct if it was as easy as the aggregator. The UI had to match aggregator UX with direct-channel economics.

The customer app is Flutter — familiar delivery app UX with the restaurant's own branding. The restaurant portal is Next.js with a real-time order management dashboard. Delivery coordination uses a lightweight driver assignment system with live GPS tracking.

Browse menu, customise order, confirm. Saved addresses and card-on-file make re-orders a single tap.

Customers track prep, dispatch, and driver GPS in a single live view. Estimated arrival updates in real time.

Live order queue, preparation timers, revenue summary, and customer history — all in one screen.

Driver coordination

Restaurants assign drivers or use the shared driver pool. Drivers receive jobs via the companion app with GPS routing.

Low flat fee

Restaurants pay a fixed monthly fee, not a per-order percentage. Economics that work at actual restaurant margins.

Challenges Solved

What it took.

  • Matching aggregator UX on a fraction of the budget. Customers expect the polish of Uber Eats. We built a shared component library — order tracker, map view, menu builder — reused across all restaurant storefronts so the UX quality doesn't depend on each restaurant's tech budget.
  • Driver supply without a dedicated fleet. We built a hybrid model: restaurants use their own drivers for the first 6 months. We onboard a shared driver pool in parallel, available as overflow. Restaurants see driver availability in the dashboard before committing to a delivery promise.
  • Real-time menu sync. Restaurants 86 items mid-service constantly. We built a real-time menu sync — an item marked unavailable in the portal is hidden from the customer app within 5 seconds, preventing orders for items that can't be fulfilled.
  • Fragmented payment trust. Some customers didn't trust saving cards on a restaurant-branded app they hadn't heard of. We added Apple Pay and Google Pay support in week 8 — adoption jumped 40% among first-time users.
